Most ecommerce brands don't have a traffic problem, they have a measurement problem. Meta says it drove the sale, Google says it drove the sale, and your bank account disagrees with both. Here's the literal work of fixing that and scaling what's real.
Product feed management
The feed is where the fastest wins usually hide. Titles, attributes, and structure decide which searches your products show for, and most stores are running the default Shopify export. A clean, well-structured feed often beats any bidding change, and it's the first thing I rebuild.
Shopping and Meta as one funnel
Google Shopping and Meta get optimized in separate dashboards by most teams, which is the core mistake. They're one funnel. I structure them to work together, prospecting where new customers are cheapest and retargeting without paying twice for someone you already had. There are three ways to run ecommerce paid marketing well, and I'll be straight about when each one fits a store your size.
Consultant
A senior operator owning the feed, the account structure, and the measurement. Fits stores doing roughly $2M to $30M a year that want the person they hired in the accounts, not a junior buyer.
You keep every account and your Shopify data. The tradeoff is bandwidth. I run acquisition and measurement, but I'm not also your creative studio or email agency.
Agency
Makes sense when you need constant creative volume, influencer production, and email plus SMS all under one roof.
The familiar catch is being sold by the founders and serviced by juniors on a percentage of spend. If you go this route, ask who touches the feed and how they're paid.
In-House
The right call once you're big enough that a full-time performance hire plus a creative team pays for itself and lives in the data all day.
The risk is the single point of failure. Strong in-house teams still bring in a consultant for audits and a second read on new-customer economics.
What It Costs and What the First 90 Days Look Like

I price everything as a flat monthly fee, scoped after auditing your store and accounts. No percentage of spend or revenue, because that model pays the vendor more when your budget grows whether margins improved or not.
Days 1 to 30
Fix the feed and the tracking. Rebuild the product feed, correct conversion values, and establish a true blended ROAS baseline against real Shopify orders.
Days 31 to 60
Restructure Shopping and Meta to run as one funnel, split new from returning customer targets, and reset budgets against clean margin-based goals.
Days 61 to 90
Scale acquisition where the new-customer math works, launch feed and creative tests, and settle reporting into a weekly view tied to contribution margin, not platform-reported ROAS.

They quote a target ROAS before seeing your margins
A healthy ROAS depends entirely on your contribution margin. Anyone promising a number from a case study is selling, not analyzing.
They never mention the product feed
For a store, the feed is half the game. If the pitch is all bidding and creative with nothing about feed structure, they're skipping the highest-return work.
They report platform ROAS as truth
Meta plus Google ROAS usually adds up to more revenue than you actually made. A real consultant reconciles against Shopify and reports blended.
No split between new and returning
If they can't tell you what it costs to acquire a new customer versus reselling your list, they can't tell you whether you're actually growing.
They charge a percentage of revenue
Tying their fee to your topline means they profit from your good months whether or not they caused them. Flat fee keeps the incentive honest.
